Roll out DLP without breaking work

Last reviewed
Version

For
Admin, Security analyst

Situation

The sensitive data categories are agreed, and now DLP has to go live without blocking people who are doing legitimate work.

At a glance

Outcome

DLP policies enforced across all locations, introduced in waves, with users who understand the policy tips they see.

Benefits

  • Less sensitive data leaving the organization. How to measure: Policy matches on external sharing, compared month to month.
  • Few disruptive false blocks at launch. How to measure: Override and false-positive reports per wave.

Resources required

Who is involved
Purview admin, security analyst, communications lead, service desk lead, pilot group.
Skills
Purview DLP policy configuration; plain-language writing for policy tips.
Effort
About one person-month spread over the rollout.
Duration
Six to ten weeks.

Risk of not doing it

Enforcing without simulation blocks legitimate work, and the organization pressures security to turn the policy off.

Put it in place

Change actions follow the lean change framework: Inform → Explain → Sustain.

Admin and change actions for each phase
PhaseAdmin actionChange action
Discover

Confirm licensing and prerequisites. Map the agreed categories to sensitive info types.

Inform

Identify the groups who handle each category most and the leaders who will sponsor the change.

Pilot

Create policies in simulation mode, which runs them as if enforced without enforcing anything. Review matches with the category owners and tune before any user sees a tip.

Explain

Brief the pilot group on why policy tips will appear and how to report a wrong one.

Deploy

Turn on policy tips, then enforcement, in waves. Hold each wave until overrides and reports settle.

Explain

Send short task-based guidance before each wave and make sure the service desk knows the escalation path.

Handover

Document each policy, its scope and its owner. Record the tuning decisions made during the pilot.

Sustain

Hand ownership to security operations and agree the Maintenance cadence. Exit when all waves are enforced and reports are steady.

Making it scale

Policies cover every location by default, narrowed with groups or administrative units, so new sites and teams are covered without per-site setup. Adaptive scopes for DLP cover SharePoint only and are in preview.

Enforced by a mechanism.

Avoiding common pitfalls

  1. Skipping simulation mode

Run every new policy in simulation first and tune on real matches.

  2. Policy tips written in compliance language

Say what happened, why, and what to do next, in one or two plain sentences.

  3. Enforcing everywhere at once

Enforce in waves, starting with the groups the pilot covered.

Checkpoints

  • Every policy ran in simulation before enforcement.
  • Policy tips are live and tested by the pilot group.
  • All waves are enforced and ownership has moved to security operations.
